You turn the dial and all you get is static. Fragments of different stations bleeding into each other. Voices overlapping. Music cutting in and out. It's all noise until you land on the right frequency. Then suddenly, the signal is clear and the static falls away. You don't just manage tasks, risks, and schedules. You absorb people. Their frustrations. Their anxieties. Their politics. The engineer who's struggling but won't say it. The stakeholder who's under pressure from their own boss and is passing that pressure down to you. The client who's nervous and needs constant reassurance. The team member who's disengaged and you can feel it in every meeting but nobody's named it yet.</p><p style="color:inherit;font-size:1em;line-height:1.618em;margin:0 0 1.25em 0;font-weight:normal;font-family:'Lucida Grande', 'DejaVu Sans', 'Bitstream Vera Sans', Verdana, sans-serif;margin-top:0px;margin-bottom:16px;" class="">You walk into all of that, and because you care about doing a good job, you take it on. You carry their stress alongside your own. You feel responsible for how everyone in the room is feeling. You become the person who absorbs the tension so that everyone else can focus. And at the end of the day, you go home carrying a weight that doesn't show up on any workload report, because none of it is a task. I thought it was just part of the job. I thought a good PM was supposed to feel everything, absorb everything, and somehow still think clearly. What I didn't realise is that I'd tuned my frequency to pick up every signal in the room, and it was drowning out the ones that actually mattered.</p><p style="color:inherit;font-size:1em;line-height:1.618em;margin:0 0 1.25em 0;font-weight:normal;font-family:'Lucida Grande', 'DejaVu Sans', 'Bitstream Vera Sans', Verdana, sans-serif;margin-top:0px;margin-bottom:16px;" class="">Here's what I've noticed over the years. There are a small number of PMs who genuinely thrive in this. They walk into a room full of tension, competing agendas, and emotional undercurrents, and they're energised by it. They can absorb the politics without it sticking to them, navigate the interpersonal dynamics without losing sleep, and somehow leave the meeting lighter than when they walked in. But most of us aren't wired that way. Most PMs I know, myself included, have to actively develop the skill of knowing what to absorb and what to let pass through. It doesn't come naturally. It's a judgement you build over time, and getting it wrong in either direction costs you. Absorb too much and you burn out. Absorb too little and you lose touch with your team.</p><p style="color:inherit;font-size:1em;line-height:1.618em;margin:0 0 1.25em 0;font-weight:normal;font-family:'Lucida Grande', 'DejaVu Sans', 'Bitstream Vera Sans', Verdana, sans-serif;margin-top:0px;margin-bottom:16px;" class="">You can see it happening when a PM starts losing clarity. They're in a meeting about a critical delivery decision, but their head is still carrying the tension from a stakeholder argument that morning. They're reviewing a risk register, but their energy is flat because they spent an hour absorbing a team member's frustration about something outside the project entirely. The work in front of them gets the leftovers. The important decisions get made on a half-empty tank. And slowly, without anyone noticing, the PM who used to see problems coming a mile off starts missing things, because they've spent their sharpness on noise before the signal even arrived.</p><p style="color:inherit;font-size:1em;line-height:1.618em;margin:0 0 1.25em 0;font-weight:normal;font-family:'Lucida Grande', 'DejaVu Sans', 'Bitstream Vera Sans', Verdana, sans-serif;margin-top:0px;margin-bottom:16px;" class="">The thing that changed it for me was something Steven Bartlett talks about in Diary of a CEO. He makes a simple distinction between signal and noise. Most of what competes for your attention is noise, and the skill is learning to spot the signal that actually moves you forward. When I heard that, I realised that early in my career I'd been treating everything as signal. Every emotion, every political undercurrent, every stakeholder's bad day. All of it was getting the same weight.</p><p style="color:inherit;font-size:1em;line-height:1.618em;margin:0 0 1.25em 0;font-weight:normal;font-family:'Lucida Grande', 'DejaVu Sans', 'Bitstream Vera Sans', Verdana, sans-serif;margin-top:0px;margin-bottom:16px;" class="">So I started doing something differently. At the start of each month, I'd write down the two or three outcomes my project actually needed from me. Not the twenty things on my to-do list. The two or three that, if I nailed them, would make the biggest difference. That became my frequency. And once I had it, I had a filter. When something came at me, I'd ask one question: does this get me closer to those outcomes?</p><p style="color:inherit;font-size:1em;line-height:1.618em;margin:0 0 1.25em 0;font-weight:normal;font-family:'Lucida Grande', 'DejaVu Sans', 'Bitstream Vera Sans', Verdana, sans-serif;margin-top:0px;margin-bottom:16px;" class="">It sounds simple, but it changed how I moved through my weeks. I was once on a project where two senior stakeholders were in a political disagreement with each other. It had nothing to do with my delivery, but because I sat between them in the governance structure, every conversation I had with either one was charged with their tension. I spent weeks trying to manage their dynamic, absorb the discomfort, keep both sides happy. Meanwhile, the actual delivery was quietly drifting because I was spending my sharpest thinking on a problem that was never mine to solve. The day I held it against my frequency and recognised that their conflict had nothing to do with my two or three outcomes, I let it go. The clarity came back within days. You're always going to be surrounded by noise. The politics, the personalities, the pressure from every direction. It never stops. But when you know where you're heading, you can walk through all of it without letting it pull you off course. You hear it, you stay aware of it, but you keep moving. The PMs who sustain long careers in this job are the ones who learn to do exactly that. They still care. They still listen. They still feel what's happening in the room. But they stay on frequency. And that's a skill you build over time. Keep it specific. That's your frequency. Now look at your calendar for the coming week and ask yourself, for each meeting, each conversation, each commitment: does this get me closer to those outcomes? If yes, engage fully. If no, ask whether you really need to be there, or whether you've been showing up out of habit or because you feel like you should. At the end of the week, look back and notice how much of your energy went towards your frequency and how much got spent on static.
