I picked up a hire car a while back with a scrape on the front bumper, passenger side. You'd have walked past it without noticing unless you were looking.

I saw it. I stood there for a second with the keys in my hand, working out whether it was worth going back inside to tell someone. There was a queue at the desk and I was already late. And I had picked up plenty of cars before that one without anybody ever checking.

I got in and drove off.

Three days later a man with a clipboard walked round the car, crouched down at that bumper, and asked me what had happened.

Nothing had happened. That was exactly the problem. Nothing had happened and I had no way of showing it.

What I remember isn't the money. It's standing there feeling vaguely guilty about a scrape I'd had nothing to do with, and not being sure enough of myself to say so properly.

The scrape was never mine. It became mine in the ninety seconds I spent deciding it wasn't worth the fuss.

I've thought about that car more than it deserves, mostly when walking into programmes I didn't start.

You inherit an assumption nobody ever checked. A contract signed two years before you arrived. A date somebody committed to in a room you weren't in, to a person who has since left. None of it is your doing. All of it is now sitting in your name.

And you usually take it on without ever establishing what you're taking on. You find that out later, at the point where somebody's expecting you to pull a rabbit out of a hat with it.

Mark Manson makes a distinction about this that has stayed with me. Fault and responsibility get used as though they mean the same thing, and they don't.

Fault is past tense. Responsibility is present tense.

Fault comes from choices already made. Responsibility comes from the choice sitting in front of you now. His example is a judge, who didn't commit the crime, wasn't there, wasn't affected by it, and is still completely responsible for what happens next.

You will inherit things you did not choose. What you control is whether you write down what you were actually handed, while you can still see it clearly.

Because there is a window where you can still see it clearly, and it is short.

In the first few weeks of anything, you can say "this date was set before I arrived and I don't think it holds" and it lands as useful. You are the person who found the problem. Six months on, the same sentence coming from the same person sounds like an excuse, because by then everyone reasonably assumes you agreed with it. Silence reads as endorsement, and it reads that way surprisingly quickly.

The fix is unglamorous. It is the walk round the car I never did. Not a complaint, and not a list of everything wrong with what you were handed. Just a plain record of what you are actually picking up.

I've watched capable people skip this because raising it felt like starting on the back foot. Nobody wants their first act to be a list of problems, particularly when they have just been trusted with something. So they take the keys, say nothing, and get on with it. Months later they're answering for decisions they'd never have made. And in every way that counts by then, they made them.

What helped me wasn't getting braver about difficult conversations. It was splitting the thing in two.

The first is a fact. The second is my job. I didn't choose the fact, and nobody else is doing the job.

So I write it down, in two parts.

What I've inherited. The date already committed to. The assumption nobody checked. The contract signed before I arrived. It's a list, not an argument, and it takes a minute to read.

What I intend to do about it. Where I think the value is. What I'm going after first. What I don't think I can move, and why. This part is longer, and it has my name on it.

None of this is about announcing a problem. A lot of it never leaves my own notes.

It's mostly for me. It turns a vague sense of being behind into something I can point myself at. And six months in, when it's going slowly, I can go back and read what was actually there on day one.

It changes what I agree to as well. When you're clear about what you've taken on, you stop saying yes to everything and start asking better questions.

It doesn't get you off the hook, and it isn't meant to. You're still the one expected to pull a rabbit out of the hat. It just means that if the rabbit turns out smaller than everyone hoped, there's a record of what was in the hat when you got it.

A few months into anything hard, most people quietly start to feel like they're failing. Some of that is fair. Most of it is the gap between what you were handed and what everyone was hoping for, and you happen to be the person standing in it. It was never sabotage. Just decisions made by people with less information than you have now.

Owning what happens next is not the same as taking the blame for how it got there. Keep those two apart and you get something back. All the energy going into feeling responsible for the past is energy you can put into the part you can actually change.

I still think about that man with the clipboard, mostly because he wasn't being unreasonable. From where he stood, the car left fine and came back scraped, and the only person who could have told him otherwise had decided it wasn't worth the fuss.

That's how most of it gets picked up. Not in a decision, but in a moment where saying something felt like more trouble than staying quiet.

Twenty minutes, and nobody else has to see it. Keep it somewhere you'll find it again in six months, because that's when you'll need it. Not only to remind yourself where it started, but to add to it as you go. What begins as a record of what you were handed becomes a record of the value you added.
